Setting clear, focused business goals and aspirations is one of the best ways SMEs can drive real progress without becoming overwhelmed. It’s easy to fall into the trap of setting too many goals, hoping to achieve everything at once. However, as an example, the Entrepreneurial Operating System (EOS) framework, as outlined in Gino Wickman’s book Traction, suggests that narrowing your focus to a few critical goals and breaking these into manageable steps leads to far greater success.
The EOS methodology is built around defining a clear vision and creating a small number of actionable goals (Rocks) that guide every part of the business. Instead of tackling a long list of goals, EOS recommends that companies set no more than three to seven annual objectives—each one contributing directly to the business’s overall vision and long-term success. For smaller businesses, even three core goals can be sufficient, ensuring resources are focused and team members aligned.
Beyond setting annual goals, a more manageable approach involves breaking these down into 90-day planning cycles. This quarterly focus helps businesses remain agile and adaptable, with shorter, specific goals that drive momentum and measurable progress. For instance, if a company’s annual goal is to improve cash flow, then a 90-day objective might focus on optimising the invoicing process or reducing overdue payments. Setting these quarterly goals encourages teams to take targeted, actionable steps and keep momentum going towards achieving the broader annual vision.
To keep everyone aligned, each goal needs to be clearly defined and actionable, with a single accountable person assigned to each. This doesn’t mean they’ll complete it alone, but they are responsible for ensuring progress, keeping the team informed, and meeting deadlines. By clearly defining accountabilities and timelines, each team member understands what is expected and can work towards the goal with purpose and focus.
Regular check-ins are critical for maintaining alignment and tracking progress. Weekly meetings are an effective way to discuss achievements, identify obstacles, and make any necessary adjustments. These check-ins create accountability and foster a sense of ownership, enabling teams to celebrate small wins, address issues early, and stay focused on the larger objectives. Keeping the pulse on these goals with regular communication ensures that they remain top of mind and continuously drive the business forward.
